He joined Apple in 2000 to build its retail business as online shopping was beginning to take off, and went on to help create a store network that became central to how Apple sells its products and connects with customers.<\/p>\n<p class=\"wp-block-paragraph\">\u201cAI is a new technology that will improve the online shopping experience,\u201d Johnson said in an interview. \u201cBut I don\u2019t know that it\u2019s going to change which way we shop.\u201d<\/p>\n<p class=\"wp-block-paragraph\">Johnson\u2019s view comes as some of the world\u2019s biggest tech companies are trying to push AI deeper into shopping, betting that agents can automate more of how we find and buy items \u2014 a concept commonly called <a href=\"https:\/\/techcrunch.com\/tag\/agentic-commerce\/\" target=\"_blank\" rel=\"noreferrer noopener\">agentic commerce<\/a>. Google is making that push with its <a href=\"https:\/\/techcrunch.com\/2026\/01\/11\/google-announces-a-new-protocol-to-facilitate-commerce-using-ai-agents\/\" target=\"_blank\" rel=\"noreferrer noopener\">Universal Commerce Protocol<\/a>, a standard designed to help AI agents take consumers from product discovery to checkout. OpenAI, meanwhile, is <a href=\"https:\/\/techcrunch.com\/2025\/04\/28\/openai-upgrades-chatgpt-search-with-shopping-features\/\" target=\"_blank\" rel=\"noreferrer noopener\">turning ChatGPT into a shopping destination<\/a> where users can research, compare, and, in some cases, even buy products without leaving the chatbot.<\/p>\n<p class=\"wp-block-paragraph\">Asked whether he could imagine someone letting an agent choose and buy a $1,000 or $2,000 laptop without ever visiting a website or store, Johnson was unequivocal: \u201cHonestly, nobody\u2019s going to do that.\u201d<\/p>\n<p class=\"wp-block-paragraph\">Buying a laptop, he argued, is too personal a purchase to simply delegate to an AI agent. Buyers want to feel its weight, see the display and decide which size works for them. AI may narrow the choices, Johnson told TechCrunch. He added that many consumers would still want to experience the product themselves before spending that kind of money.<\/p>\n<p class=\"wp-block-paragraph\">\u201cAI will never be able to have you physically experience a product,\u201d Johnson said. Instead, he expects agents to better inform consumers before they walk into a store. \u201cThey\u2019ll just become more informed shoppers when they come to the store.\u201d<\/p>\n<p class=\"wp-block-paragraph\">Johnson\u2019s conviction stems from a decision Apple made more than two decades ago. Apple\u2019s physical stores, he said, were designed not only as places to buy Macs, but also as places where people could try products, learn how to use them, and return for help when something went wrong.<\/p>\n<p class=\"wp-block-paragraph\">Some of those bets are revisited in <a href=\"https:\/\/www.harpercollins.com\/products\/shop-different-ron-johnsonzander-nethercutt?variant=44771032498210\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Shop Different: How Retail Revealed Apple\u2019s Genius<\/a>, Johnson\u2019s new book about building Apple\u2019s retail operations alongside Steve Jobs. Competitors, he said, borrowed Apple\u2019s glass-heavy design, open layouts, and even versions of the Genius Bar, but often missed the people.<\/p>\n<p class=\"wp-block-paragraph\">\u201cThe secret sauce for Apple has always been its people, the people in the store, and how they treat the customer,\u201d Johnson said.<\/p>\n<p class=\"wp-block-paragraph\">Apple Store employees are not paid on commission, Johnson said, unlike the sales culture common across much of retail. The idea, he said, was to remove the pressure to sell and instead have employees figure out what a customer actually needed.<\/p>\n<p class=\"wp-block-paragraph\">After leaving Apple, Johnson <a href=\"https:\/\/fortune.com\/2011\/06\/14\/the-man-who-built-the-apple-stores-leaves-for-j-c-penney\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">took over<\/a> J.C. Penney in 2011 with an ambitious plan to reinvent the struggling department-store chain. He was <a href=\"https:\/\/www.theguardian.com\/business\/2013\/apr\/08\/jc-penney-ron-johnson-mike-ullman\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">ousted<\/a> less than two years later after sales plunged.<\/p>\n<p class=\"wp-block-paragraph\">Johnson now says he tried to change too much, too quickly, without bringing employees and customers along. Apple\u2019s stores had effectively been a startup that evolved alongside the company\u2019s products. J.C. Penney, on the other hand, was a turnaround that required a different approach. <\/p>\n<p class=\"wp-block-paragraph\">\u201cI applied a startup mentality to what needed to be a turnaround transformation,\u201d he recalled.<\/p>\n<p class=\"wp-block-paragraph\">Johnson later <a href=\"https:\/\/techcrunch.com\/2019\/08\/27\/ron-johnsons-e-commerce-startup-enjoy-raises-150m-expands-in-u-k\/\" target=\"_blank\" rel=\"noreferrer noopener\">returned to the startup world<\/a>, founding Enjoy Technology, an e-commerce company that brought technology products and setup services directly to customers\u2019 homes. The startup <a href=\"https:\/\/www.cnbc.com\/2022\/06\/30\/ex-apple-exec-ron-johnsons-enjoy-technology-files-for-bankruptcy.html\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">filed for bankruptcy in 2022<\/a> and sold substantially all of its assets to Asurion.<\/p>\n<p class=\"wp-block-paragraph\">For all his skepticism about how AI will reshape shopping, Johnson remains bullish on the technology itself. \u201cI\u2019m a real believer in AI.
